Find every consumer first
Inventory each credential by owner, application, environment, injection mechanism, and last rotation date. Store a safe reference rather than the complete value. Include scheduled tasks, queue workers, and deployment pipelines; replacing a web service credential can leave an overnight job using the old one.
Separate environments and business functions where account capabilities permit it. Verify actual permissions and limits instead of assuming granular controls exist. When a required credential restriction is unavailable, document that limitation and use application boundaries and runtime access controls to reduce exposure.
Switch within a controlled window
Confirm the supported creation, replacement, and revocation procedure before selecting a change window. Inject the replacement through controlled secret storage. Exclude it from source files, build output, chats, screenshots, and tickets. Where temporary overlap is supported, define its end time. Otherwise communicate and plan for possible interruption.
Use a small, non-sensitive verification with a budget and confirm application parsing as well as authentication. Successful authentication alone does not validate the business workflow. If the check fails, inspect configuration before sending repeated paid requests. Record evidence without recording the credential itself.
Revoke and inspect remaining consumers
After migration, revoke the previous value using the verified procedure and check in a controlled environment that it no longer works. Confirm running processes and pending workers actually loaded the replacement. Updating a secret store does not necessarily update every process.
For exposure, contain and revoke first, then examine access records and business impact. Removing a secret from the current Git file does not remove historical exposure. Keep ownership, revocation, verification, and recovery steps in the runbook, and rehearse the complete sequence with test credentials.
